TLDR: Print vendor onboarding should separate three decisions: whether a supplier appears capable, whether its workflow fits your requirements, and whether it has proved those claims on an actual order. Check capabilities and samples, document technical and commercial controls, place a representative test order, and review the result before increasing volume.
A polished quote and an impressive equipment list are not production evidence. Effective print vendor onboarding follows the job from specification through delivery and invoicing. The point is not to make procurement slower. It is to discover mismatched assumptions while the order is controlled, replaceable, and unlikely to derail a launch.
Use three qualification gates
Treat onboarding as three gates rather than one broad approval. First comes capability fit: can the supplier produce the required construction, materials, color, finishing, quantity, and schedule? Second is workflow fit: can both teams exchange files, proofs, approvals, changes, and status information without ambiguity? Third is demonstrated performance: did a representative job arrive correctly, on time, packed as specified, and billed as quoted?

A vendor can pass one gate and fail another. A shop may have excellent presses but a weak version-control process. Another may communicate well but outsource the one finishing operation that controls your deadline. Keep those distinctions visible.
1. Confirm capability before requesting a production quote
Begin with a job-specific capability check, not the question “What can you print?” Provide a representative specification and ask the vendor to describe how it would be produced. Your request should cover finished size, quantity, substrate, ink or color requirements, coating or lamination, cutting, binding or assembly, packing, destination, and required delivery date.
- Which printing process and equipment class will be used?
- Which substrate, adhesive, laminate, coating, ink, or toner system is proposed?
- Which operations occur at the quoted plant, and which are subcontracted?
- What artwork limitations, minimum line weights, tolerances, or finishing constraints apply?
- What is the normal production window, and what dependencies can change it?
- Can the vendor support repeat orders without silently changing the plant, material, or process?
Ask what the supplier cannot reliably do as well. A useful production partner should be able to identify unsuitable constructions and risky combinations. 2. Request samples that resemble the proposed job
Generic sample kits establish that a printer can produce attractive samples. They do not establish that it can reproduce your product. Request examples with comparable substrate behavior, image demands, spot colors, finishing, dimensions, durability requirements, and order cadence.
For a laminated label, inspect adhesive and edge construction as well as image quality. For a tightly bordered die-cut piece, examine cutting consistency rather than admiring the gloss. References should also match the intended use. Ask about buyers with similar product complexity, reorder frequency, deadline pressure, and service expectations. Do not request confidential customer details. A willing reference can still explain how the vendor handles repeatability, schedule changes, and defects.
3. Issue a version-controlled technical questionnaire
Put the answers into one controlled document rather than leaving them scattered across calls and email threads. Give the questionnaire an owner, issue date, and revision number. Require the vendor to identify assumptions and mark unanswered fields rather than filling gaps with optimistic guesswork.
- Construction: finished dimensions, tolerances, folds, panels, seams, cut paths, binding, assembly, and pack-out.
- Materials: manufacturer or grade where required, thickness or weight, adhesive, liner, laminate, coating, and permitted substitutions.
- Color: process and spot-color definitions, printing condition, profile, measurement expectations, and approved physical references.
- Prepress: accepted file formats, bleed, fonts, transparency, overprint, image resolution, trapping, imposition, and correction authority.
- Proofing: proof type, what it predicts, what it does not predict, approval owner, and release method.
- Quality: inspection points, defect classifications, sampling plan, retained samples, and nonconformance reporting.
- Logistics: carton limits, labels, packing pattern, pallet requirements, split shipments, tracking, and delivery appointments.
- Commercial controls: quote validity, setup charges, overs, freight basis, tax treatment, invoice fields, PO matching, and change authorization.
- Contacts: primary customer-service contact, prepress contact, production escalation, logistics contact, and after-hours procedure.
If both organizations use structured production systems, standardized job data can reduce rekeying. CIP4 describes JDF and XJDF as formats for exchanging information across print workflows, including order entry, production, finishing, and delivery logistics. 4. Establish color and material standards
“Match the brand blue” is not a production specification. Define a hierarchy that states what governs when references disagree. Depending on the job, that hierarchy may include an approved production sample, a contract proof, a named printing condition or ICC profile, spot-color targets, and documented substrate or finish requirements.
ISO/TC 130 guidance explains that a printing condition can be communicated through a description, characterization data, or an ICC output profile. For offset workflows, it recommends PDF/X together with a digital proof, print proof, or previously approved production sample as workflow controls. An output intent communicates the intended process-color destination, but it does not fully define how every spot ink should behave. Spot-color documents require explicit handling and proofing instructions. ICC profiles also correspond to particular printing conditions, so the selected profile must suit the actual process rather than merely being familiar to the designer.
ISO 12647-1 defines process-control parameters for production prints and proof simulations, but invoking a standard or requesting a PDF/X file does not guarantee an acceptable job. The vendor must still use an appropriate process, control it, and compare output with the agreed target.
5. Lock the file-to-proof workflow
Before uploading artwork, decide where the source of truth lives. Specify naming conventions, revision numbers, upload location, and who may replace a file. Every proof should identify the corresponding artwork revision, job number, dimensions, substrate, finishing instructions, and date.
Assign responsibility for preflight, color conversion, trapping, imposition, and corrections. A printer may need to adjust trapping or imposition for its equipment, but it should not rewrite copy, move design elements, substitute fonts, or change color definitions without authorization. Define which corrections require a new proof.
Choose the proof for the risk. A soft proof can confirm content, page order, and general construction when viewing conditions are managed. It does not reproduce substrate texture, metallic effects, opacity, adhesive behavior, cutting, embossing, lamination, or every press characteristic. A contract-quality color proof or physical production sample costs more, but that cost may be modest beside a reprint of a critical run.
6. Place a controlled test order
The test should resemble future work closely enough to expose relevant risk. A tiny, easy order on a forgiving stock proves little if the planned program uses difficult brand colors, tight finishing, multiple versions, or complex distribution. Keep the test economically contained, but include the features that matter.
- Issue a real PO and final specification through the intended ordering channel.
- Submit production-ready artwork using the agreed naming and transfer rules.
- Record every question, revision, proof cycle, approval, and schedule change.
- Inspect color, material, dimensions, finishing, count, packing, and labeling against the specification.
- Review transit condition, delivery timing, tracking, and destination compliance.
- Reconcile the invoice with the quote, PO, approved changes, freight terms, and received quantity.
Do not grade only the finished print. A good-looking order that required repeated rescue work from your team is not an efficient result. Likewise, a vendor that identifies a file problem early and documents the correction may deserve more confidence than one that silently prints through it.
7. Hold a post-job review before scaling
Review the test promptly with procurement, creative or prepress, the internal job owner, receiving, and accounts payable as relevant. Score only dimensions you can support with evidence. Suggested categories include specification compliance, print quality, finishing, communication, proof accuracy, schedule performance, packing, delivery, and invoice accuracy.
Avoid presenting one universal weighting as an industry rule. A cosmetics label program may place greater weight on color, finish, and adhesive performance. A versioned training-manual program may emphasize pagination, file control, kitting, and delivery accuracy. Set weights according to the consequence of failure.
End with one of three decisions: approved for defined work, conditionally approved with corrective actions, or re-test required. Record the approved products, materials, plant, processes, quantities, and service assumptions. Approval for one configuration should not become accidental approval for everything the supplier sells.
8. Scale volume under change control
Increase exposure in stages. Start with named SKUs or a limited share of recurring work, then review several jobs for consistency. Define changes that require notice or requalification, including plant transfers, subcontractor changes, material substitutions, revised color workflows, new equipment routes, structural artwork changes, and major volume increases.
Set an escalation ladder before a defect appears. State who can stop production, who evaluates a questionable shipment, what evidence must be retained, when the vendor must respond, and who approves rework, credit, or reprint. The middle of a deadline problem is a poor time to discover that everyone has the authority to forward an email and nobody has the authority to decide.
Do not scale until these controls are in place
- The vendor has confirmed the exact process, materials, finishing route, capacity, and outsourced operations.
- Comparable samples or other relevant capability evidence have been reviewed.
- The technical questionnaire has no unresolved critical fields.
- Color, material, tolerance, and quality references are documented.
- File ownership, preflight responsibilities, proof type, and production-release authority are clear.
- A representative test order has passed finished-product, workflow, logistics, and invoice review.
- Corrective actions have owners and due dates.
- Approved products, plants, volume limits, contacts, escalation paths, and requalification triggers are recorded.
Make approval specific, not permanent
Good onboarding does not certify that a printer will never make a mistake. It establishes what the vendor is approved to produce, the controls both teams will use, and the evidence required before more work is exposed. Choose a representative test, document what “acceptable” means, and scale only after the entire order—not merely the press sheet—has passed review.
